YouTube Now: How we design our site through experimentation

This is the second of a series called “YouTube Now,” in which we explain how we’re evolving the site, and why. Would you like to suggest a topic of interest to creators for a future YouTube Now? Please drop it in the comments below.

As a creator, you know by now that YouTube is always evolving. Over the past year, we’ve changed how the site looks and works, and these improvements have driven significant gains in subscriptions and the total time your fans are watching YouTube.

Every site change has a purpose. We know we’re doing it right when people subscribe to more channels and spend more time watching them.

When we upgrade YouTube in a major way, we’ll always give our creators advance notice, both here on this blog and at our creator meetups, Hangouts and social media.

But sometimes you may arrive at YouTube and notice that it looks unexpectedly different. Well, here’s what’s up. We experiment and test every change, big or small, by showing it to a small set of viewers. For example, last year we tested removing a thin border from around video thumbnails. Our experiment showed it resulted in a nearly 2% increase in clicks on suggested videos. So we pushed that change to everyone.

We don’t just test YouTube through online experiments, though. We also run in-person focus groups with a diverse set of people, some of whom subscribe to hundreds of channels, some of whom watch YouTube less frequently.

Right now, we’re in a period of intensive testing to build a new YouTube that supports longer viewing sessions and makes fan engagement more rewarding. (TechCrunch recently spotted one of these experiments, for example.)

    2. Couldn't agree more. I have like 90 suscriptions to channels and my homepage is a mess.

      There should be a nice clean box with names and thumbnails only (a lot of them not only the last couple of videos) with the uploads of all my suscriptions.

    3. I third that! I'm sorry, but I don't know a single person who cares what a person they follow has "liked" recently. Instead of "experimenting" why not just look at what your users have been demanding for ages!

    8. Do what you want with the design but let us choose what we want in the homepage like only our susribtion and the possibility to remove the comments ,likes ,and the x have add x video to his playlist..

    11. I hate the new homepage! You give us something new, and then six to eight months later, you change it, just when we've adjusted to the new thing! And, I'm going to echo what many people have said: I don't give a hairy rat's arse about recommended videos. You have them on the side bar already; you don't need them in the feed. All they do is tick me off and make me want to boycott the website altogether.

    12. Experimenting... on users who have NO means to escape the Beta-Group.
      -I am in that sorry state, and boy does the new layout suck.

      I am not joking, it's a seriously worse than the last turd they squeezed out.

      ¤Comment-section has one, one line thick place to type, no long answers or thoughts allowed in that place anymore.

      ¤Layout is altered to hide everytthing behind numerous clicks and still there are things one simply needs to KNOW or GUESS to find features.

      ¤Black bar of death was hovings for a long time above the DDR look-alike site, but that disappeared after the fonts got miniscule.

      ¤Google+ is rammed into the carcass of the former YouTube and the result is simply abysmal.


      The BEST PART of all this is; no google employee is at the forums anymore. They destroyed the old forum when they rolled the new layout and the new forums is devoid of Google people.
      -It's that desperate.

    13. I agree completely with beyond-the-pages. If you want to give us a "better" Youtube design, at least give us the chance to get the old back in our options. This new design is just more confusing than the old one. Also its completely unnesessary that the Title of the Video is now under it. At least in my IE I still have the old Design now i have to use IE to watch videos.

    14. And the last setting "uploads only" or "all" should be permanently saved so that on every computer I go online it is set, but even in the old design it changed "at will" as it sometimes seemed.

  2. The changes that Youtube are making do work, you only have to follow the guidelines and your videos will rise in ranking, views & thus revenue, so thanks for the help and advice boys. My Adsense revenue has risen by around over 1000% in a year.

    My channel is a bit of a niche as i'm 46 so therefore my interests are often very different from the general Youtube Audience.

    Thus here lies my problem. How can a channel such as mine with 300 subscribers & 464k views ever expect to become a full Youtube partner?

    I can expect to have hit 500 subscribers & 1m views in around 12 months, possibly for my channel to grow faster, plus to increase reach Youtube could possibly consider increasing the number of categories that we can select from when uploading videos such as adding: 'Documentaries Architecture etc.' more relevant to the video.

    If Youtube is to reach a much wider, older, wiser? audience then perhaps if I could also select the age range that the video is aimed at such as 40+ & sex male etc.

    Or perhaps Youtube will assist channels such as mine by reducing the usual criteria, as my channel belongs to a specific area that Youtube wish to grow?

    Many Youtubers in my age group find it difficult to find quality content that they may consider watchable on Youtube 'maturer audiences want different things sometimes?'

Perhaps if we can't be Full Youtube Partners (I'll be 100 by the time I get there lol..) then Youtube could endorse channels such as mine for quality content etc. albeit it is a smaller channel that is aimed at a smaller niche which is often more localized to the channels location or country.

    2. Regarding music being claimed by third parties, surely the onus should be upon the third party to prove that they own the track. Anyone that gets a legal notice from a company such as Sony, EMI etc. is always going to remove the content, it is the sharks that need to be monitored.

      I have suffered from 3rd parties claiming music from Kevin Macleod that I use several times (1 claim still ongoing, Kevin is an assett to Youtube he makes alot of revenue for Google and YT Partners) & two 3rd party cliams for Sony Vegas Sound Loops.

      One company would not listen at all and Youtube backed them until I managed to contact the Sony Loops Producer that threatened legal action to get the third party claim removed.

  3. I would love to see more support and tools given to smaller youtubers to help them know how they can make their channels larger and gain more views and subscribers. As well it would be good if Youtube had more optimizations for finding channels such as ones that get a certain amount of views per day. Also, it would be cool if youtube had a section where you could search to find smaller youtubers.

I would love to be able to browse videos by categories that are more specific eg click on how to and style and all you see is the beauty channels, but I'd like to browse the cooking channels or even better dessert ones. Is it possible to make the upload categories have subcategories to allow for browsing like that? Like when you browse on ebay you start with a broad category but then you can narrow it down to exactly the ones you are looking for. I know you can search for a specific recipe but sometimes I just want to browse - like looking through a cooking magazine. Thanks

  8. I personally like the new design and the inegration with Google+. The only thing that I would like is if you kept the subscribe buttons at the top of the video with the title instead of below it unless you have a reasoning behind it that reslusts in more views/clicks/subscribers.

  10. Well, please, can you STOP DOING THIS?

    My account just got switched to the new layout, and now the site is completely unusable. All the links are broken (subscriptions and recommended links: both broken), it's showing me a bunch of videos from people I never subscribed to, and there's no way to make it go back to showing me the videos I actually wanted to see.

    What's more, I can't seem to turn it the heck off either. Clearing my cookies just makes it come back when I log in again.

    Feel free to experiment, but do it on somebody else. I can no longer actually use the site because of this. STOP IT.

    4. Well, they took it away from me for a while, and now it's back again.

      Still no way to turn off recommendations (not interested, at all), took me ages to switch all my subscriptions to "Show Uploads Only", and now I still see Google+ links in my homepage. I had to actually disconnect my Facebook and Twitter accounts to make those social links go away.

      FFS, YouTube... I want to see my subscriptions. That's the only reason I visit the homepage. Why are you trying to make the site so F'ing hard to use?

  11. This is what the home page should look like! http://www.youtube.com/my_subscriptions - this page is only accessible by clicking on the drop down on the top right and going on subscriptions.

    It should be clearly laid out so you can see ALL your subscriptions videos. Why cant youtube understand this? The new layout is going to cause a rubbish user experience.

  12. Bullying is an internet problem.

    This new navigation makes it HARDER to moderate and see follow up comments. If anything, you should be making it so that a person can see all of their comments. If they see all of their comments (maybe even make it private for that particular user when they are signed in) they will look at their old comments with regret and may change behavior in the future.

    Please do not make it harder to find and follow up with comments. Make it easier! Do you not want to foster a good community?

    People will love it.

  15. A change was always going to come, its inevitable. And people will get used to it, but they wont get used to it if it is overwhelming and doesn't look like Youtube.
    There is a lot features from the old layout that is missing from this layout and makes organizing your videos impossible.

    For example, there is no obvious way, not to me anyway, to view uploads only. I mean, you have 'Recommended' and 'Social' in the side bar, and yet you still include those types of video in the 'Now Playing' tab.

    Also, at the time of viewing, the dates of uploads are completely off, which makes getting a bearing of your subscriptions impossible. One video at the top would be uploaded 2 days ago, then the one below would be uploaded 5 minutes ago, then a liked video on cheer-leading techniques which I couldn't careless about, since I am a man, would be uploaded a week ago below that. So disorganized!

    Things look VERY boring now, so much white space! Space which should be filled with more useful things like.... more diversity in colours, more videos, more options to organize videos, subscriptions, etc

    Instead, of making a drastic change, make subtle changes. Take growing up for example. Your friends look the same as they are now, as they were 10 years ago, relative to you. That is because their change is very subtle, you don't notice the change. If, suddenly, they went from the age of 14 to 30, they would be almost unrecognizable to you.
    The same thing should be done with Youtube, subtle changes won't cause so much controversy, hate, flame wars. In fact, they wouldn't be noticed by the average Youtuber.
    And that, my friend, is the secret to changing a website without changing the website.

  16. I've seen the new homepage before, and I like many others have issues with it because of the 'Uploads Only' option, and video upload times from my Subscriptions were messed up. Luckily for me I hardly watch videos from the homepage because it's become too complicated. I now visit the Subscription Center that I have bookmarked. I like the new looks of the watch page, but not sure of how it'd affect our videos yet. When do you have this new watch page planned as a release?

  22. Hey, sorry to be a bother, but my youtube page is a mess. I have the new layout and sorry, but I think it's horrible. Before, the old layout had this button up there that said something like 'show uploads only'. You don't have that anymore and now you have to go to subscription manager to do that. So I did it today and switched it all to 'show uploads only' and when I went back to the front page, instead of showing uploads from today, it showed uploads from 2 weeks ago! It won't show me any recent videos anymore and I can't just switch it back because my page will be flooded with my over 100 subscriptions. I just want to see uploads! Not what they like or anything. Now, my page is a mess and I hate it.

  27. I want the "Upload date" button to once again include the option to show the newest or oldest videos. This makes it so much easier to find the newer videos I have not watched yet. Searching by "day" or "week" is not helpful, as there may be multiple videos uploaded in that time period which I have already viewed.

  31. Ok, some first impressions/feedback...

    1) New layout, fine. It's wise, however, try to only change layouts with new function. Changing form for the sake of change isn't necessary, (ie. title's now under the video) and just serves to annoy and frustrate the audience. On the title topic...what standard puts the title of something on the bottom of a subject body? People's "eyes" have been looking "up" for titles since the beginning of written word! (ie. newspapers, packaging, Sumerian Tablets, now video's, etc. etc.) It's LOGICAL to have the title on the top!

    2) BROKEN FUNCTIONS. Either the search filters aren't working....especially the search by "upload" date. Or you have intentionally limited the search features. If that's the case then who ever thought that one up, even if it's greed motivated, needs to be fired. That change in function can lead to people not using this product any more.

    10% of a 100 lb pie is bigger than 40% of a 20 lb pie if the costs are the same. Meaning if you make the site fail by poor functionality you wont have an audience to draw any decent revenue from...see MySpace ;) then YouTube will become another on-line failed idea, and some new bright star will create a site that gives the people what they want....and a good video/content search function isn't very hard to program.... sort by date + ascending = people happy. No sort by date + people getting random video (based on add revenue for YouTube) = unhappy people that no longer use YouTube because it's a useless website that doesn't give them what they want. Simple math. That's how Google won the search engine race...they gave people what they wanted in their searches. Don't forget that, it's why Google and YouTube are succeeding....until recently...these changes may change that.

    3) Forcing people to beta test?....selfish pricks. People would probably do it if you asked them with a bit of respect and real value for their opinions. This just shows you don't give a shit about what they say/want ultimately.....so to all the other responders....not sure about you, but this fact alone makes me feel like this feedback (and everyone else's) will fall on deaf, advertising minded, short term gain focused ears.

    1) I always search by upload date. Now I can no longer do that. Daily and weekly searches sort in random order.

    2) Being able to browse videos by the current person you were watching - I loved being able to scan at a glance the person's recent videos without having to click away from what I was watching and go to a whole new page.

    I used to browse around for videos and spend hours there, hoping from one vid to the next. These last few days I have had no interest.

    Thanks, I guess, for giving me my free time back. I'm sure I can find better uses for it.

  36. The "feedback" button is a joke. Get rid of it already. If you even paid attention to our feedback, you would not have made these changes. If I was in charge of youtube managment, I would FIRE the people who made these horrible changes. All of these horrible changes started when you guys removed channel customization options. After that, I avoided visiting channels. Now, I have to go to the users channel just to find more videos by that user instead of being able to click a single button now I usually have to make three clicks. Ah well, more ad revenue and traffic indications for googletube....
